Employee Appraisal Software: When Should Draft Feedback Become Visible?

An employee appraisal needs more than a form with a completion percentage. Decide when each person's draft becomes visible, who belongs to the review audience and what makes the discussion complete. Saving feedback should not silently mean sharing it, and a scheduled meeting should not mean the appraisal has happened.

For a small team commissioning an internal review tool, the most useful starting point is a two-sided journey: employee preparation, manager preparation, deliberate sharing, discussion and closure. This is workflow guidance, not advice on employment law or a guarantee that a rating process is fair.

Separate preparation from sharing

In the Odoo 19 appraisal workflow, employee self-assessment remains hidden from management during preparation. A deliberate toggle shares it with appraisers. Manager feedback has a separate action that makes it visible to the employee. These are specific documented product behaviours, not evidence that any form labelled private has equivalent protection.

In your brief, describe what Save, Share and Complete each do. If an employee saves half an answer and leaves, the manager should see only what the agreed policy permits. Explain the sharing boundary beside the action, including the audience. Avoid a single ambiguous Submit button for both saving work and releasing it.

Decide whether shared feedback can still change before the meeting. If it can, identify the version being discussed and make later changes understandable. A silent edit after someone has prepared their response creates a different problem from an ordinary unfinished draft.

Name the appraisers, not just the role

Odoo permits multiple appraisers, and its guide says anyone added can review the appraisal and populate manager feedback. Adding a second reviewer is therefore an audience decision, not merely a calendar convenience.

For your own tool, agree who may add or replace an appraiser and what that change exposes. Consider a manager transfer while the employee is drafting and another after sharing. Should the new appraiser see earlier feedback immediately, or must a responsible person review the handover? The answer belongs in the brief rather than in a developer's guess.

Do not promise anonymity for peer input unless the complete collection, display and export process supports it. Likewise, employee-visible feedback and restricted management notes need explicit separate treatment. A label on the page alone is not a verified access-control policy.

Keep meeting progress distinct from the final rating

A fictional appraisal might have both feedback sections shared but no discussion yet. Another might have a meeting booked but an unfinished employee section. Those states should not produce the same dashboard message.

Odoo describes discussion before final rating and completion. Use that sequence as an example, then agree your own completion evidence: who confirms the discussion, whether an outcome is recorded and who owns the next action. Do not automatically turn a numerical rating into a pay, promotion or disciplinary decision. Those consequences need separately approved policy and appropriate review.

A helpful dashboard identifies the missing step without exposing the contents of private preparation. Showing that a section is outstanding is a different permission from reading its answers.

Close a record without hiding later corrections

The documented example locks a done appraisal and requires reopening before edits. For a commissioned app, decide who may reopen, what reason is recorded and how a revised outcome is distinguished from the previous one. These audit requirements are proposals to test, not capabilities proved by the existence of a Reopen button.

If an employee disputes a statement, define the review route without assuming that either deletion or an irreversible lock is appropriate. Agree retention and access rules with the responsible advisers; this guide does not establish the legal period or required process.

Accept the workflow through different accounts

Use synthetic employee, manager and additional-appraiser accounts in your acceptance tests. Save an unfinished answer, share each section separately, change the appraiser, book a meeting without completing it, close the record and attempt an authorised correction. Inspect direct access and exports as well as the visible screen.

Bring a blank appraisal form and your sharing policy to a discussion about an internal team tool. The deliverable is a clear boundary between preparation, shared discussion and recorded outcome, not simply a digital copy of an annual form.
